Matt Friedland and Sherin Moustafa had built Music Lessons Arizona, a Tempe-based piano and guitar instruction business, on more than 25 years of combined teaching experience and a loyal community of students. The core challenge wasn’t finding students — it was recruiting and retaining qualified instructors fast enough to serve them, within scheduling limitations that were already stretched thin. Underneath that, the business was missing some of the fundamentals that scale requires: no structured KPI tracking, an inconsistent sales process for converting inquiries into enrolled students, minimal use of CRM or digital marketing tools, and no pricing transparency on the website that might have been quietly turning prospects away. There was also an unaddressed opportunity in expanding beyond the current student base into an older 45–65 demographic, and no clearly defined mission, vision, or values to align the team as it grew.

Building the Business Behind the Teaching

WBCG worked with Friedland and Moustafa to build a comprehensive strategic growth plan and back it with real infrastructure: KPI tracking across operations, marketing, and sales; guidance on recruiting, hiring, and onboarding additional instructors; and scalable scheduling frameworks designed to expand weekly class capacity rather than just fill existing slots more tightly. On the marketing side, WBCG advised on a CRM transition to GoHighLevel to improve lead management, supported a more structured sales process, and provided pricing strategy guidance aimed at both transparency and stronger conversion rates.

The engagement also tackled the identity questions that often get skipped in a growing service business — defining mission, vision, and values to align leadership and staff — alongside advising on service expansion, including online courses and additional programs. Weekly coaching and accountability kept the plan moving, while organizational planning clarified roles and optimized workflows so growth wouldn’t just mean more chaos.

The Results: A Baseline for Sustainable Growth

The engagement established a clear financial baseline of approximately $335,000 in annual revenue, giving the owners, for the first time, real clarity around growth targets and performance tracking. Financial modeling improved forecasting accuracy, supporting more confident decisions around hiring and expansion, while KPI tracking linked marketing spend directly to lead conversion and revenue — sharpening the return on every advertising dollar.

Weekly class capacity was expanded to a planned 20 sessions, tying operational growth directly to revenue potential, and the business was positioned to move beyond its break-even point toward sustainable positive cash flow. Strengthened pricing and sales processes point toward higher potential revenue per student, and a new performance-based growth model — including revenue-based incentives — reinforces accountability for measurable financial improvement going forward.
